Case Study: Reducing Building Materials Import Costs from Poland to Ireland

Case study overview: building materials from Poland to Ireland

Client: a mid-sized property development company based in Leinster, Ireland.
Project: a new residential development of 24 semi-detached A-rated homes.
The challenge: rising local material costs were putting pressure on the project budget. The developer wanted to compare sourcing options for key building materials from Poland, specifically windows, external doors and EWI insulation, while keeping the required BER and technical specification in mind.

The problem with sourcing directly from Polish suppliers

Initially, the developer’s procurement manager tried contacting Polish factories directly. The idea made sense, but the process quickly created three practical roadblocks:

  1. Communication and specifications: misunderstandings around Irish window preferences, opening directions, U-values, documentation and the Polish tilt-and-turn standard.
  2. Logistics coordination: three different factories meant multiple collections, separate LTL shipments and a higher transport cost per unit.
  3. Supplier confidence: the developer wanted more reassurance before paying deposits to suppliers they had not previously worked with.

This is when they brought Actitrade on board to manage Polish supplier sourcing, order consolidation and logistics planning.

Our solution: sourcing, consolidation and logistics from Poland

Step 1: Polish supplier matching and quotation review

We reviewed the architect’s window schedule, door requirements and insulation specification. The goal was to identify Polish suppliers that could meet the project requirements, prepare comparable quotations and support export documentation.

  • We compared triple-glazed PVC window options with suitable thermal performance and documentation.
  • We sourced composite front doors and EPS insulation from additional Polish suppliers.
  • We checked that the quotes could be compared properly against local alternatives, including product specification, transport and lead time.

Step 2: Order consolidation in Poland

Instead of shipping three separate orders independently, we used a consolidation warehouse in Poland.
The insulation, doors and windows were brought into one hub, checked and prepared for more efficient transport planning. Where possible, the goods were packed into a consolidated load instead of separate small shipments.

  • Result: by reducing separate collections and improving load planning, the transport cost per unit became significantly more competitive than the client’s original LTL approach.

Step 3: Payment coordination and quality checks

Actitrade helped coordinate supplier communication, payment stages and pre-shipment checks. Before the windows were loaded onto A-frames, we arranged visual confirmation and shared photo or video updates with the client in Ireland. This gave the developer more confidence before the final transport stage.

The results: lower import costs and better delivery control

By working with Actitrade, the developer improved the sourcing and logistics process in several important areas:

  • 💶 Lower overall material and transport cost: after comparing Polish supplier prices, consolidation and transport planning, the total package became more competitive than the original local sourcing route.
  • 🏗️ Better delivery planning: deliveries were organised around the site programme, with insulation and windows scheduled separately to match the installation sequence.
  • 🧘 One point of contact: the client worked with Actitrade in English instead of coordinating several Polish suppliers, transport companies and documentation details alone.
